Why does the honest number make me the villain?

You sit in the review with the real number. Everyone else is hoping for a bigger one. You say what you see, and the room goes cold. Someone calls you negative, or difficult, or not a team player. Here is what is actually happening. You have made your work the truth of the number. They have made their work the feeling of the number. These are different jobs. You will never win by trying to do their job for them. You do not control whether they like the number. You do not control whether they like you. You control only whether the number you give is true. Hold that, and let the rest go.

What’s really going on

You are not unpopular because you are wrong. You are unpopular because you refuse to lie for other people's comfort. Choose accuracy anyway. Your job is not to be liked. It is to tell the truth about what the numbers show, then let others decide what to do with it.

A moveBefore the meeting, write the honest number down and read it back once, so you cannot soften it in the room.
A moveWhen someone pushes back, ask them plainly what number they were hoping for, and why. Let the wish show itself.
A moveGive the number first, alone. Then, separately, offer the actions that might change it. Do not blend the two.
A moveSay the number once, without apology, and stop talking. Do not fill the silence that follows.
A moveAfter the meeting, do not go looking for reassurance that people still like you. Go back to your work.
