Why does fixing root causes feel invisible when incidents drop?

You take the call at 2 a.m. Instead of restarting the service and going back to sleep, you find why it broke. You fix that. Next month, one less alert fires because of it. This is slower than patching. It is also the only way the number of fires actually goes down. No one sees this work. Your manager sees a quiet week and assumes luck, or assumes you did less. You start to wonder if you did. Removing a fire is invisible in a way that fighting one never is — nobody watches an incident that didn't happen. This is not a sign you're doing it wrong. It's the shape of good work. Judge yourself by the list of causes you closed, not by whether anyone clapped. Keep that list. It is the only honest account of what you did.

The technical practice is already sound; what's missing is a way to see and sustain invisible progress, which is mostly coaching with a little structure for tracking.

What’s really going on

Fewer fires is the proof — not applause. You cannot make others notice slow, quiet work, so stop waiting for that. What you can do: keep a record of causes fixed, not just fires put out. That log is your evidence, whether anyone reads it or not.

A moveKeep a running list of every root cause you closed, dated, one line each.
A moveAt the end of each month, count incidents fixed at the cause versus patched at the symptom. Write the ratio down.
A moveWhen you feel the urge to justify a quiet week to someone, write it in your log instead of saying it out loud.
A moveChoose one recurring incident type and trace it to its source this week. Don't wait for on-call to force it.
A moveStop measuring the week by noise. Measure the quarter by the list.

What changes unlock by starting

  • A written record of causes closed, not just fires fought.
  • Less dependence on others noticing your work to know it's real.
  • A shrinking list of recurring incidents you can point to as evidence.
  • A steadier judgment of your own progress, month over month.
One object, two jobs: a public answer to a real problem, and — the moment you start the chat — Aurelius’s live plan for your version of it.
